From India to China – A Haitian Medical Consumables Distributor’s Supply Chain Relocation Journey

    1. Client Background

    Client Code: H Company-250321

    Location: Haiti

Client Type: One of the largest medical consumables distributors in Haiti, serving major hospitals, clinics, and public health institutions across the country.

As a leading distributor with years of experience in the Haitian market, H Company has long supplied local healthcare facilities with a comprehensive range of medical devices and consumables.

The company’s procurement requirements typically include:

    • A wide variety of medical product categories

    • Large order volumes for individual products

    • Strict requirements for on-time delivery

Because Haiti has very limited domestic medical device production capacity, most medical devices and consumables must be imported. A stable and reliable international supply chain is therefore especially important for H Company.

    2. Why the Client Decided to Switch from Indian Suppliers

Before working with JCMED, H Company had sourced many of its medical products from India. At the time, the relatively low prices offered by Indian suppliers were attractive.

However, as the Haitian medical market continued to develop, hospitals, clinics, and other end users began placing greater importance on product quality and consistency.

H Company gradually encountered several supply-chain challenges:

    • Inconsistent product quality between different orders

    • Difficulty maintaining stable quality standards across multiple product categories

    • Limited flexibility for packaging and labeling customization

    • Communication and response times that did not always meet project requirements

Although lower prices helped reduce initial procurement costs, inconsistent quality created additional risks for a medical consumables distributor.

H Company therefore decided to search for suppliers that could provide a better balance between product quality, purchasing cost, customization, communication, and supply-chain stability.

Why the Client Decided to Switch from Indian Suppliers

    3. Turning to China for a New Supply Solution

At the beginning of 2025, H Company began considering China as an alternative sourcing market after receiving recommendations from industry partners.

Several of its partners had gradually transferred their medical product procurement from India to China during the previous three years. Their feedback indicated that Chinese suppliers could provide more stable product quality and more responsive service at comparable purchasing costs.

During its supplier research, H Company identified several potential advantages of sourcing medical consumables from China:

    • Access to manufacturers and suppliers with product-specific quality certificates and registration documents

    • Greater flexibility for OEM and private-label packaging

    • Customization of labels, instructions for use, and outer cartons

    • Stronger multi-category product integration

    • The ability to consolidate products that previously required several separate suppliers

After several rounds of supplier screening, communication, sample preparation, and product evaluation, H Company selected Jingxi (Tianjin) Import & Export Co., Ltd., also known as JCMED, as one of its core medical supply-chain partners in China.

    4. Why H Company Chose JCMED

    One-Stop Medical Consumables Procurement

H Company initially required products from nine major medical consumable categories:

    • Surgical sutures

    • Condoms

    • Surgical brushes

    • HCG test kits

    • Cotton rolls

    • Gauze pads

    • Medical tape

    • Syringes

    • Urine bags

Each product category had its own specifications, packaging requirements, quality documents, and shipping arrangements.

Instead of requiring the client to communicate separately with multiple factories, JCMED coordinated quotations, samples, documentation, production schedules, inspections, packaging, and shipping across all nine product categories.

    Proactive Logistics Problem-Solving

During the project, international ocean freight rates increased significantly.

JCMED compared several shipping routes and shipment arrangements. Based on the client’s order schedule and inventory requirements, the team recommended splitting the shipment to control logistics costs and reduce delivery risks.

This approach helped H Company protect its purchasing budget while maintaining a stable delivery schedule.

    Comprehensive Packaging Customization

H Company wanted the products to be supplied under its own brand.

JCMED assisted with the customization of:

    • Product labels

    • Instructions for use

    • Individual product packaging

    • Inner boxes

    • Outer carton markings

The client provided its brand information and requirements, while the JCMED team coordinated the design, confirmation, revision, and production process.

    5. Our Service: More Than Product Supply

This project was not simply a medical product sales transaction. It was a complete supply-chain integration project covering product sourcing, customization, quality control, logistics, and documentation.

    Product Integration

JCMED coordinated the procurement of nine categories of medical consumables and managed multiple qualified production partners under a unified production and delivery schedule.

    Packaging and Design Services

The team developed customized labels, instructions, individual packaging, and outer carton solutions according to the client’s brand and market requirements.

    Sample Confirmation

Samples were prepared for each product category and shipped to Haiti for evaluation and approval before mass production.

This process allowed the client to confirm the product specifications, appearance, packaging, and labeling before placing the full production order.

    Quality Documentation

JCMED organized the available product-specific quality and compliance documents, including ISO 13485 certificates, FDA registration information, CE documentation, and other supporting materials where applicable.

Document availability and regulatory status were confirmed separately for each product.

    Pre-Shipment Inspection

Finished products were inspected before shipment. The inspection covered areas such as:

    • Product specifications

    • Packaging appearance

    • Labeling information

    • Order quantities

    • Carton markings

    • Visible product quality

The inspection process was conducted according to the agreed product requirements and applicable acceptance standards.

    International Logistics

JCMED coordinated ocean freight booking, export documentation, shipment scheduling, and customs declaration procedures.

When freight rates changed, the team continued comparing available routes and shipment options to identify a more suitable logistics arrangement for the client.

    Haitian Customs Clearance Support

The team prepared the commercial and shipping documents required to support the client’s customs clearance process in Haiti.

The client only needed to explain what products and services were required. JCMED then coordinated product sourcing, packaging design, sample confirmation, quality inspection, shipping, and clearance documentation.

Our Service: More Than Product Supply

    6. Project Results

The project began around the middle of 2025. After approximately six months of product confirmation, packaging customization, production, inspection, and logistics coordination, the first shipment was completed by the end of December 2025.

Several containers of medical consumables arrived at the Haitian port and were successfully received at H Company’s warehouse.

More importantly, the project developed into a long-term supply relationship rather than a one-time transaction.

    Key Project Achievements

    • Successful first order: The first shipment was completed and delivered in December 2025.

    • Fast repeat order: H Company began a second round of procurement in early 2026.

    • Product category expansion: The cooperation expanded from the original nine categories to include additional medical products.

    • New product additions: The expanded product list included dialyzers, blood tubing sets, surgical packs, surgical gowns, vacuum blood collection tubes, and other products.

    • Long-term cooperation: Both companies established a more stable purchasing and order-management process.

    • Preferred Chinese supplier: H Company selected JCMED as one of its preferred medical product suppliers in China.

    7. From a Trial Order to a Long-Term Medical Supply Partnership

H Company’s experience demonstrates that the lowest initial price does not always provide the best long-term purchasing value.

Product quality, consistency, communication, customization, documentation, logistics, and delivery reliability all affect the real cost of international medical procurement.

By moving part of its medical consumables supply chain from India to China, H Company expanded its original procurement program from nine product categories to fourteen categories and developed a stable repeat-order relationship within approximately six months.

JCMED supported the project through multi-category product integration, customized packaging, product-specific documentation, pre-shipment inspection, logistics coordination, and customs clearance documentation.

If you are looking for a medical supply partner that can support multi-category procurement, private-label packaging, product documentation, quality inspection, and international logistics, contact JCMED to discuss your project requirements.
